How to cut COD returns (RTO) without killing sales

A practical RTO playbook: verification, SKU selection, city filtering, and post-attempt recovery.

Know your RTO math

If one in five parcels returns and return shipping eats your margin, a “busy” week can still lose money. Track RTO % = returned parcels ÷ shipped parcels. Separate by city and by SKU. Patterns appear within two weeks if you log simply in Notes or Sheets.

Pre-dispatch verification is non-negotiable

A 30–60 second call or voice note confirmation removes most fake demand. Script: “Assalam-o-Alaikum, confirming your order for [item], COD Rs [amount], address [read back]. Please say yes.” Save the yes.

SKU and category choices that reduce returns

Ambiguous sizes, color mismatch-prone fabrics, and fragile gadgets return more. Prefer SKUs with clear charts and true-to-life media. Avoid selling “surprise quality” deals that look luxury in filters and average in hand.

City filtering

If a remote area repeatedly RTOs, pause it or require advance token (where your process allows) or stricter confirmation. Networks and couriers also route smarter by postal performance — help them by giving clean addresses.

After a return flags

Ask why: not home, wrong size fear, price dispute, quality doubt. Fix the root for the next buyer. Do not immediately re-ship the same incomplete address. Undelivered goods often restock; you may still owe return tariff — clarify with support using the tracking ID.
